Match planning depth to the next commitment

The next decision should determine how much analysis a venture needs now.

02 · The idea

How I understand it.

Break a large venture decision into a sequence of commitments. At each stage, identify the question whose answer would change the next action, then gather enough evidence to address it. A small prototype may require a different level of analysis from a long lease or a major equipment purchase. As commitments become larger and harder to reverse, examine more of the dependencies and consequences. Record what the next stage will cost, what it should reveal and what would justify proceeding. Action can also supply information that desk research cannot provide, such as a customer’s willingness to place an order or a supplier’s willingness to agree terms. This sequence keeps the planning effort connected to the decisions the business actually faces.

03 · A fictional example

Put it into a business.

A founder considers opening a specialist food shop. She first tests demand through weekend stalls, then checks suppliers and premises costs. Before signing a lease, she reviews repeat purchases, staffing needs and the cash required for quiet months. Each commitment follows a specific question, and the evidence gathered at one stage shapes the next stage of her plan.
